How to manage your sales team's WhatsApp without taking the number away from the salesperson

Ask a sales director how many messages their team sent to customers last month. Then ask how long, on average, a customer waited for a reply. At most companies that sell over WhatsApp, nobody knows. The most important conversations in the operation happen on dozens of phones, each with its own WhatsApp Business, outside any system.

While things are going well, this looks like a detail. It becomes obvious when a salesperson leaves the company and takes the whole book of accounts in their pocket, when a customer complains that nobody has replied in a week, or when the company wants to run a campaign to its base and finds it has no way to send the message from the number the customer knows.

This guide compares the ways to solve this and shows how Arco Educação brought 125 of its 135 consultants under a single governance model in two months.

Why the team's WhatsApp becomes a black box

Salespeople use their own WhatsApp Business because that's where the customer is and because it works. The problem isn't the channel, it's the lack of governance over it:

  • No history in the company. When the salesperson leaves, the conversation leaves too. The next one starts from scratch.
  • No metrics. Response time, contact volume and forgotten customers don't show up in any report.
  • No representative sample. A manager can listen to or read a handful of conversations a week. It's impossible to know whether the playbook is being followed.
  • No scale. To send a communication to their book of accounts, each salesperson copies, pastes, attaches the image and sends, customer by customer.
  • No up-to-date CRM. What was agreed on WhatsApp rarely makes it into the CRM.

The options, side by side

Single central numberHighBrokenHighThe customer loses contact with the person they know

The central number solves visibility, but at a high price: the customer who used to chat with Mariana starts getting messages from a generic company number. Reply rates fall, and the salesperson loses the tool they built the relationship with.

The fourth option combines the advantages: each salesperson keeps their own number, and that number is connected to the company's platform through the official API. With coexistence between the app and the API, the salesperson keeps using the same phone and the same conversations.

What changes when the numbers are under governance

Book of accounts linked to the CRM

Each salesperson has a book of accounts, synced with the CRM. The platform knows which customers belong to whom and shows, next to each conversation, what the CRM holds about that contact and that account.

Idle account alerts

If a customer has gone 60 days without any contact, someone needs to know. Alerts for idle accounts and overdue follow-ups turn forgetfulness into a task.

Response time per salesperson

For the first time, response time becomes a number: per salesperson, per team, per time of day. You can compare, recognize who is doing well and help whoever is falling behind.

Campaigns sent from each salesperson's number

This is the part that surprises people most. You build a campaign once, segment it in the CRM, and each message goes out from the number of the responsible salesperson, to the customers in their book of accounts. For the customer, it's a message from the consultant they know. For the company, it's a mass send, with one click, tracked from delivery to reply.

Eligibility filters prevent awkward moments: don't send to someone with an open conversation, someone contacted recently or a customer with a critical issue in progress.

Conversation quality in 100% of cases

With conversations recorded, AI can score each one against the playbook: did the salesperson present the right terms? Handle the objection? Agree on the next step? Instead of listening to five conversations a week, the manager gets a picture of all of them and automatic individual feedback for each salesperson.

The Arco Educação case

Arco Educação has a team of customer success consultants who look after partner schools, each on their own WhatsApp. Before, each communication took about 3 minutes per message: copy, paste, attach image and link, school by school. There was no record of who opened it, who replied or what happened next.

With the numbers connected to Sailer:

  • The pilot started with 11 consultants and reached 125 of 135 in two months.
  • Consultants sent 16,500 messages from their own numbers, reaching more than 8,000 schools.
  • The reply rate came in at 26%, a number that simply didn't exist before, because it wasn't measured.
  • 825 hours of manual work were saved over the period.

The flow became: requests are prioritized, each consultant knows what they will send that week, Sailer sends from their number, Salesforce records the contact and the reply, and the BI dashboard reads the result. See more on the Sailer Fleet page.

How to roll it out without creating resistance

Many salespeople's first reaction is distrust: "they're going to monitor my WhatsApp". Three precautions change the conversation:

  1. Start with what the salesperson gains. One-click campaigns, customer history next to the conversation, a CRM filled in without typing. Governance comes along with it, but the pitch is the tool.
  2. Run a pilot with people who like technology. A small group, with clear before-and-after metrics, becomes the proof for the rest of the team.
  3. Be transparent about the policy. Make it clear that the connected numbers are company channels with customers, what gets recorded and what it's for. Align the policy with legal and HR.

In Arco's own words: the key to scaling relationships without losing trust is not replacing the human with automation, but giving the human a tool that extends their reach without taking away their authorship of the conversation.

What to measure afterward

  • Time to first response per salesperson and per team.
  • Customers in the book of accounts with no contact for more than X days.
  • Campaign reply rate, per salesperson.
  • Conversations with an agreed next step.
  • Playbook adherence score, per salesperson, over time.

Once these metrics exist, the next step usually comes naturally: with the whole operation inside the platform, putting an AI agent in charge of part of the conversations becomes much simpler, because the data, the objections and the best examples are already there. That's the path to the hybrid SDR.

Frequently asked questions

Does the salesperson need to change their number or phone?

No. With coexistence between the WhatsApp Business app and the official API, the salesperson keeps their number, their device and their conversations.

What happens to the conversations when a salesperson leaves the company?

They stay recorded on the platform, and the book of accounts can be handed to another salesperson with the full history.

Can it be used with independent sales representatives?

Yes, but the design changes. For representatives without an employment relationship, many companies prefer to start with an AI copilot, which supports them without centralizing the conversations. See our article on the WhatsApp sales copilot.

Do I need to use artificial intelligence?

No. Number governance, metrics and campaigns work without AI. AI comes in when you want to assess conversation quality or automate part of the conversations.
